Fee. Conversion. Client retention.

Then ask when they last deliberately moved any of them, and the room goes quiet.

The gap in this industry is not a knowledge gap. The economics have been published, including by us. The gap is that all three levers share a property nobody talks about: pulling them costs something immediately and socially, and pays back later and invisibly.

Growth levers do not go unpulled because owners are unaware of them. They go unpulled because each one is uncomfortable in a specific way.

This post covers the three growth levers most recruiting and executive search firm owners ignore, why each one is avoided, and what makes them pullable.

Lever one: your fee

The sensitivity maths is not subtle. Raising revenue per placement by 10% lifts revenue per recruiter by 5.7%, which is more than any funnel conversion improvement of the same size delivers (Source: The Economics of Recruiting). It is the highest-leverage single input available to a recruitment firm, and the full breakdown of the levers has been sitting on this blog for months.

So why does almost nobody touch it?

Because the cost of pulling it is a conversation with a client who might say no, and the benefit is a percentage that shows up in a quarterly review. One of those is vivid, personal and happens on Tuesday. The other is abstract and happens to a spreadsheet.

Owners also tend to hold a belief they have never tested: that their rate is what won the client. In most cases the client chose on delivery, responsiveness and the shortlist, and the rate was accepted rather than compared. That belief is expensive precisely because nobody ever checks it.

The smallest honest version of this lever is not a blanket increase. It is picking the three clients who take the most delivery effort relative to what they pay, and having one conversation each.

Worth saying plainly: some of those conversations will go badly. One client may push back and one may leave. That is the actual price, and it is why the lever sits untouched. It is also why the firms that do pull it separate from the ones that do not.

Lever two: the middle of your funnel

Screening to client submission is where recruitment loses most of its candidates, with only 11.3% passing through, and the firms in the top quartile convert that stage at 50.1% against 36.1% for everyone else (Source: The Economics of Recruiting).

Everybody knows this. Almost nobody works on it, and the reason is that improving a conversion rate produces no artefact.

Sourcing produces visible output. You can see the candidates added, the searches run, the outreach sent. You can put it on a board. A recruiter who adds two hundred candidates has evidently done something.

A recruiter who quietly moved their screening-to-submission rate from 30% to 45% has done something considerably more valuable and has nothing to show anyone.

This is a management problem disguised as a metrics problem. If the only work your firm can see is activity, then activity is the only work that gets done, no matter what the recruiting metrics say. There is a reason top-quartile firms add fewer candidates per recruiter than everyone else and place nearly four times as many.

Lever three: the clients you already have

This is the most ignored of the three, and the most uncomfortable to look at.

As firms scale, the share of revenue coming from new clients falls from 46% to 32% (Source: The Economics of Recruiting). Read that as a sentence rather than a statistic: the thing that built your firm stops being the thing that grows it, and the transition happens whether or not anyone notices.

Most firms do not notice, because business development is still measured in new logos long after the majority of revenue has become retention-driven. The pipeline review covers prospects. Nobody runs a review of the accounts already won.

The avoidance here is pure dopamine. Winning a new client is an event. Somebody announces it. There is a moment. Deepening an existing account produces no such moment, even when it is worth more, and there is a quiet worry that spending time on current clients looks like coasting.

It is a large part of how the top quartile run business development differently from everyone else.

What the three have in common

Look at them together and the pattern is hard to miss.

Each one has a cost that is immediate, social and personal. A rate conversation risks a relationship. Working on conversion means telling a busy recruiter their activity is not the point. Reviewing existing accounts means defending why you are not out winning new ones.

Each one has a benefit that is delayed, statistical and unwitnessed.

Nobody claps.

Set against that, the alternatives are comfortable. Hiring another recruiter is a visible act of growth that requires no difficult conversation with anyone already in the business. Buying a sourcing tool is a decision you can announce. Both feel like progress on the day, which is exactly why they get chosen over the three levers that would move more.

That is the actual reason the $168,000 revenue gap per recruiter between top-quartile firms and everyone else persists (Source: The Economics of Recruiting). It is not that the bottom three quartiles have not read the research. It is that the research asks them to do three things that feel bad on the day they do them.

Making the levers pullable

If the obstacle is that the payoff is invisible, the fix is to make it visible. Three changes, none of them technology-dependent.

Give each lever an owner and a date

Not a goal. A named person and a review date.

“We will have had rate conversations with our three lowest-margin clients by the end of the month” is a commitment. “We should look at pricing” is a feeling.

Report conversion next to activity, always

If your weekly numbers show calls made and candidates added but not screening-to-submission, you have told your team what counts. Put the conversion rate in the same view, at the same size, every week.

Run a retention review with the same seriousness as a pipeline review

Same slot, same attendees, same format. Which accounts grew, which shrank, and which ones nobody has spoken to outside a live role. Most firms discover two or three accounts worth more than the deals they are chasing.

None of this requires new software. It requires deciding that the work which does not announce itself still gets counted, which is a leadership decision rather than a systems one.

The growth playbook covers the systems side once you have made it, and there are six ways to raise output that follow from the same data.

Pick the one you have been avoiding

You already know which of the three you have been putting off. It is the one you had a reaction to while reading.

Bring that lever to a demo and we will show you what it looks like measured weekly against your own numbers, so it stops depending on anyone remembering to care about it.

Book a demo and start with the one you flinched at.

FAQs

What are the biggest growth levers for a recruitment firm?

Revenue per placement, conversion from screening to client submission, and revenue from existing clients. Fee has the highest single sensitivity, with a 10% increase lifting revenue per recruiter by 5.7%.

Why do recruitment firms struggle to raise their fees?

Because the cost is an immediate conversation that could go badly and the benefit is a delayed percentage. Most owners also assume their rate won the client, when delivery and shortlist quality usually did.

What is the most overlooked metric in a recruitment firm?

Screening to client submission. It is the largest leak in the funnel at 11.3%, and unlike activity metrics it produces nothing visible when it improves, so it rarely gets managed.

Should a growing recruitment firm focus on new clients or existing ones?

Both, but the balance shifts as you scale. New-client revenue falls from 46% of the total to 32%, so a firm still measuring business development purely in new logos is tracking a shrinking share of its own revenue.

How do you get a recruitment team to focus on conversion rather than activity?

Report conversion in the same view as activity, weekly, at the same prominence. Teams optimise for what leadership looks at, so a conversion rate that never appears in the numbers will never be worked on.

Ask a room of recruitment firm owners which levers move revenue per recruiter and most of them will name the right ones inside a minute.
