They accumulate.

Someone adds a round to the hiring process after a bad hire. Someone else adds an approval after a bad quarter. Nobody ever removes a step, because removing one from the hiring process feels like lowering the bar.

The result is a hiring process where four stages decide the outcome and three more just add days. For a recruitment firm this is not an academic problem. Your fee sits at the end of someone else’s calendar.

This post breaks the hiring process into the two kinds of stages it actually contains: what each one is for, which ones change the decision, and which ones only change the date.

The four stages that decide

The intake, done properly

Everything downstream is set here. Not the job description, the conversation: what would make this person a yes, what would make them a no, and who has a veto.

A process that skips a real intake does not save an hour. It spends that hour four times later, arguing about candidates nobody agreed the criteria for.

The screen

The first structured conversation with the candidate. Its only job is to decide whether this person is worth the client’s hour.

It is the one stage a firm fully controls, which makes it the one stage a firm can actually improve. Keep the questions identical across candidates so the answers can be compared, using the same logic as a structured interview process and your standing screening questions.

One assessment of the real work

A conversation about the work is not the same as seeing the work. One well-built exercise, case, or technical session tells you more than three more interviews.

One. The second assessment almost never changes a decision the first one made.

The decision meeting

Everyone who interviewed, in a room, with their scores written down before they arrived.

This is where a hire is actually made. It is also the stage most often skipped in favour of a thread of replies, which is how a shortlist dies of silence. An interview scorecard is what makes the meeting a comparison rather than a memory test.

The stages that only add days

The extra culture round

Usually a conversation with someone who has no veto, asking questions already asked. If the person cannot reject the candidate, the stage is not an assessment. It is a meeting.

The panel that repeats itself

Four interviewers asking the same four questions produces one answer, gathered four times. Panels work when each person owns a different area and knows which one. They add days when nobody divided the ground.

The approval nobody is waiting on

The sign-off that sits in an inbox for five days and has never once been refused. That is not governance. It is a queue.

Across the largest listed recruitment firms, revenue fell 5.6% last year while EBITDA fell 29.6%. The report names elongated client decision cycles as one of the direct causes (Source: Recruitment Industry Analysis 2026-27).

That gap is the argument. Days spent waiting do not show up in revenue. They show up in what is left after delivery.

The test that separates them

One question, asked of every stage: has this stage ever changed a decision?

Not could it. Has it. If nobody can name the candidate it rejected, or the reservation it surfaced, the stage is decoration.

List every stage in your client’s current process, including approvals.

For each one, name a real candidate it changed the outcome for.

Mark the stages where nobody can name one.

Check which stages have a named owner and which are waiting on a group.

Count the days between each stage rather than the hours inside them.

Compare the total against your own time-to-fill benchmarks for that search type.

Step five is the one that surprises people. The interviews are rarely the problem. The gaps between them are.

What a firm can do about a client’s process

You do not own the process. You do own the conversation about it, and you have evidence the client does not.

Bring the count, not the opinion. “Your last three searches averaged nine days between first and second interview, and we lost two candidates in that window” is a different conversation from asking them to move faster.

Do it at kickoff rather than at the offer stage, when the process is still a plan instead of a thing people are defending. Track the gaps alongside the rest of your recruitment metrics so the number is ready before you need it.

And be honest about which side the delay is on. Sometimes the answer is that the process is fine and the workflow that feeds it is the constraint.

Run this against a live search

Pick a search you are working right now and map the stages against the test above. Most firms find at least one stage that has never changed an outcome, and at least one gap that costs more days than any interview in the process.

Bring that search to a demo and we will map it with you, then show you what the same process looks like when the scorecard, the shortlist and the debrief live in one place.

FAQs

What are the stages of a hiring process?

In practice: intake, sourcing, recruiter screen, client interview, one assessment of the work, decision meeting, offer.
